Most AI conversations start with the tool. That's why most stall.

  • Which vendor demo did we like the best?

These are the questions every leadership team have been asking this year. Teams get engaged, AI pilots get green-lit, the roadmap looks impressive, and then very little reaches production. Whether your organisation has run ten pilots or zero, the reason is the same. And it is not a technology problem.

The instinct is to start with the tool: pick the capability, run the pilot, prove the technology. But an agent works beautifully in a demo because a demo has no handoffs, no accountability, and no one downstream who has to trust its output. Production has all three. That's the gap where pilots go to die.

Tool-first thinking is a category error

A tool-first strategy treats an agent as something you buy and switch on. But an agent never does work in isolation. It works inside your decision rights, your handoffs, and your lines of accountability. Drop a capable agent into an unclear process and you do not get a faster process. You get a faster way to produce outcomes no one trusts.

The transformation was never in the tool. It is in the work you have designed around it.

The three questions to answer before any pilot

The good news: the fix isn't more technology. It's three questions, answered honestly, before you fund the pilot.

What decision is the agent making?

Not "what task", what decision. Every agent shifts some judgement from a human to a system. If you can't name the decision, you can't govern it, and you certainly can't trust it.

Naming it sharpens everything downstream: what "good" looks like, what the agent is allowed to decide alone, and where a human must stay in the loop.

What does that decision feed into?

Work is a chain of handoffs. An agent never operates in a vacuum. It receives something from someone and passes something to someone else. Map that chain.

Who feeds the agent, who depends on its output, and what must be true at each handoff for the next step to proceed with confidence?

Who is accountable when it's wrong?

Because it will be wrong sometimes. Accountability cannot be delegated to the model. A named human, not "the system" and not "the vendor", has to own the outcome with the authority and the visibility to intervene.

If no one can answer this question, you do not have an AI strategy. You have an unowned risk.

Answer these three, and you've stopped buying a tool. You've started redesigning a piece of how work actually gets done in your organisation, deliberately.

So change the question.

Not

"which agent should we buy"

The first buys a pilot that stalls.

but

"what work are we redesigning, and who owns the decisions inside it"

The second builds a capability that earns trust and compounds into advantage.
