Award-winnng enterprise adoption of a single PPM tool, process and way of working

Business Need and Background

Fonterra invests over$1 billion annually in projects and R&D to support their long-term ambitions. However, prior to adopting Planview, many of their processes for managing and implementing changes relied on outdated, manual, and unintegrated systems. To achieve their strategic goals and optimise resource utilisation, Fonterra needed a unified portfolio and project management platform.

The Project

The project was named Ari (meaning 'to be clear, visible or evident'), and Fonterra set out to adopt Planview's new Portfolio Planview Management (PPM) tool, with the aim of providing Fonterra with enterprise-wide visibility and transparency over the project portfolio, providing a sustainable, timely, and user-friendly way to plan and monitor activities, ensuring high-quality outcomes.

Sysdoc was engaged to support the transition to Ari, including change management services, training, end-user materials, and business deployment of the new platform.

The Challenge

Fonterra's existing systems and processes were aging and fragmented, making it difficult to manage and implement changes efficiently. The challenge was to transition to a single, harmonised PPM platform that could support various investment portfolios and business units whilst ensuring data integrity and user adoption.

Our Approach

Sysdoc adopted a business-led, people-centric approach to change management. The key elements included:

  • Change strategy - developing a comprehensive change strategy tailored to Fonterra's needs.
  • Business deployment strategy - creating a deployment strategy that allowed different areas to go live at different times based on their maturity and business-as-usual (BAU) activities.
  • Change Champion approach - aligning Change Champions to business groups to lead readiness and adoption.
  • Training and support - providing extensive training materials, including videos, eLearning, and user guides, along with early life support and a BAU governance model.

The Outcome

The successful implementation of the Ari platform resulted in:

  • Successful adoption, enterprise-wide, of a single PPM tool and way of working
  • Deployment successfully staggered across a timeline without interruption to business operations
  • Positive stakeholder engagement
  • High training completion rates
  • Widespread adoption of Ari
  • Ari end-user community established, now delivering continuous improvement.

Ari has been in place for a year now and thanks to our amazing Ari end-user community we have seen much delivered through continuous improvement and the creation of standard processes. We are also focussed on lifting our Enterprise delivery and change capability across Fonterra, enabled via Ari so that we can effectively execute our strategy and drive value across the Co-op.
